Stop Running Your Business From Memory. Start Running It From Systems.

I’m Chris Wray, a business automation consultant who helps service businesses replace scattered tools, manual processes, and tribal knowledge with systems that actually work together.

After 25+ years working with over 400 businesses, I’ve seen the same pattern hundreds of times: smart business owners stuck doing repetitive work because their tools don’t talk to each other and their processes live in someone’s head. I fix that.

Working internationally. All work delivered remotely.

Scattered Tools

Sound Familiar

You started your business to do great work for your clients. Somewhere along the way, you became the person who holds everything together.

– ❌ Your team uses four or five tools, but none of them connect to each other
– ❌ Information lives in spreadsheets, email threads, WhatsApp messages, and someone’s memory
– ❌ You spend the first hour of every day just figuring out what needs doing
– ❌ Onboarding a new team member means weeks of shadowing because nothing is documented
– ❌ You’ve tried to build systems yourself, but they fell apart within a month
– ❌ You know you’re leaving money on the table because deals slip through the cracks

The real cost

This isn’t just frustrating. It’s expensive. Every manual handoff, every forgotten follow-up, every hour spent chasing information is time and money you don’t get back. And the longer it continues, the harder it is to grow without hiring more people to manage the chaos.

There’s a better way.

Three Ways I Can Help

I work with business owners at three levels, depending on where you are and what you need. Every engagement is hands-on, practical, and built around your specific business – not a generic template.

1️⃣ Systems Diagnostic

“I don’t know what’s broken, or where to start.”

I go through everything: your tools, your workflows, your team’s daily reality. You get a clear picture of what’s working, what’s not, and a prioritised roadmap of what to fix first. Whether you take that roadmap and run with it yourself or bring me in to build, you’ll know exactly where you stand.

What you get:

  • Full audit of your current tools, workflows, and integrations
  • Workflow mapping showing how work actually moves through your business
  • Scored assessment of your biggest operational time drains
  • Priority matrix: every improvement opportunity ranked by impact vs effort
  • Recommended tech stack with clear rationale (keep, replace, add, remove)
  • Phased implementation roadmap with effort and cost estimates
  • 60-minute summary call walking through every finding
  • 7 days of follow-up support for questions

Timeline: 4 weeks

Best for: Business owners who know something isn’t working but aren’t sure where to start. New clients typically begin here.

Systems Diagnostic

2️⃣ Operations Blueprint

“I know what’s broken. Fix it.”

I take the top priorities (from a Diagnostic or from your own clear brief) and build them. This is a focused implementation: two core tools configured, up to three automations connecting them, documented processes, and your team trained on everything.

What you get:

  • Scoping and design phase to agree exactly what gets built (nothing starts without written sign-off)
  • Configuration of up to 2 tools (CRM, project management, knowledge base, or similar)
  • Up to 3 automations connecting those tools
  • Up to 5 documented Standard Operating Procedures
  • 90-minute training session (recorded) for you and your team
  • Handover document listing every deliverable, where it lives, and who owns it
  • 30 days of async support after handover

Timeline: 8 weeks

Best for: Clients who’ve done a Diagnostic (or already know their priorities) and want the highest-impact fixes built properly.

Before and After Workflow

3️⃣ Full Business OS

“Rebuild the whole thing.”

An end-to-end build of the four core systems most service businesses need: a sales pipeline (CRM), project and work management, a knowledge base, and a reporting dashboard – all wired together with automations so work flows without you chasing it.

What you get:

  • Full discovery and architecture design (stakeholder interviews, workflow mapping, target state blueprint)
  • Core System 1: Sales & Pipeline (CRM) – fully configured with pipelines, stages, reporting
  • Core System 2: Project & Work Management – templates, workflows, team views
  • Core System 3: Knowledge & Documentation – structured SOP library with up to 10 documented processes
  • Core System 4: Reporting Dashboard – live KPIs pulling from all systems
  • Up to 8 automations connecting everything together, each tested and documented
  • Two 90-minute training sessions (recorded) – one for tools, one for processes
  • Full handover pack with architecture diagrams, time savings report, and maintenance calendar
  • 60 days of async support plus a 30-day check-in call

Timeline: 12 weeks

Best for: Growing businesses (typically 5-50 people) ready to invest in proper infrastructure. You want to stop being the bottleneck and build something that runs without you holding it all together.

Full Business OS

System Process 5 Connected Systems

🔄 How It Works

Every engagement follows the same principle: understand first, then build.

Step 1: Free call – We talk for 20-30 minutes. You tell me what’s going on, I ask questions, and we figure out whether there’s a fit. No pitch, no pressure.

Step 2: Scope and sign-off – If we decide to work together, I write a clear scope document listing exactly what gets built, by when, and for how much. Nothing starts until you’ve signed off.

Step 3: I do the work – I go through your systems, build what’s needed, test everything, and document it properly. You’ll have check-in points along the way.

Step 4: Training and handover – I walk you and your team through everything, hand over the documentation, and make sure you’re confident using it all.

Step 5: Support – Every engagement includes a support window after handover. Questions come up once you start using the new systems in real life, and I’m there to answer them.

Who This Is For (and Who It Isn’t)

This is for you if:

✅ You run a service business with 5-100 people (or a department within a larger organisation)
✅ You use tools like Pipedrive, Asana, Notion, Airtable, Make, or Zapier (or want to)
✅ You’re spending too much time on manual processes and not enough on the work that matters
✅ You want systems that your team will actually use, not another tool gathering dust
✅ You’re ready to invest in infrastructure that pays for itself

This probably isn’t for you if:

❌ You’re looking for someone to build a custom software product or app
❌ You need enterprise-scale ERP or SAP implementation
❌ You want a one-hour consultation with no follow-through
❌ You’re not willing to invest time in the process (I need your input to build the right thing)

❓ Frequently Asked Questions

What is a business automation consultant?

A business automation consultant helps you connect your existing tools, automate repetitive workflows, and document your processes so your business runs more smoothly. I specialise in tools like Pipedrive, Asana, Notion, Make, and Airtable – the platforms most service businesses already use or should be using.

How do I know which service tier I need?

If you’re not sure what’s broken or where to start, the Systems Diagnostic is almost always the right first step. If you already have a clear picture of what needs fixing (maybe from a previous audit or your own analysis), the Operations Blueprint gets straight to building. The Full Business OS is for businesses ready for a complete infrastructure rebuild. The free call helps us figure this out together.

Do I have to start with the Diagnostic?

No. If you already know exactly what you need built, we can go straight to a Blueprint or Full OS. But most new clients choose to start with the Diagnostic because it makes sure we build the right things, not just the obvious things.

What tools do you work with?

My core stack is Pipedrive (CRM), Asana (project management), Notion (knowledge base and documentation), Make and Zapier (automation), and Airtable (structured data). I also work with AI tools, Google Workspace, and others depending on what your business needs. I’m tool-agnostic where it makes sense – I recommend what fits.

How is this priced?

Systems Diagnostic: $3,800. Operations Blueprint: $7,500. Full Business OS: $15,000. All prices in USD. Payment schedules are agreed before work begins. There are no hidden fees or hourly overages – the scope document defines exactly what you get.

What if I want to do it myself after the Diagnostic?

That’s fine. The Diagnostic report includes DIY vs Done-For-You guidance for every recommendation. You’ll know which items you can handle internally and which ones need professional build. The report is yours to use however you want.

Do you work with businesses outside the US/UK?

Yes. I work internationally and all work is delivered remotely. I’ve worked with businesses across 30+ countries. Time zone differences are managed through async communication and scheduled calls at times that work for both of us.

How long before I see results?

The Diagnostic delivers a complete roadmap in 4 weeks. The Blueprint delivers working systems in 7 weeks. The Full Business OS is 10-12 weeks. The time savings and efficiency improvements start as soon as the first automations go live.

What happens if the scope changes during the project?

Every engagement includes a signed scope document before any building begins. If something changes (it sometimes does), we use a formal change request process. No surprises, no scope creep – any additions are discussed, agreed, and priced transparently.

Can you help with just one tool, like setting up Pipedrive?

Yes. If you need help with a specific tool, start with the free call and we’ll scope it properly. For single-tool work, I often recommend starting with the relevant service page:
